What We Actually Fix When Indian Businesses Hire Us to Rebuild Their Website (8 Patterns from 30+ Rescue Projects)

We've rebuilt 30+ Indian business websites in the last 18 months. Across every single one, the reason for the rebuild fell into one of 8 patterns. Most founders don't realize their site has any of these problems until something catastrophic happens — a competitor outranks them, a customer says 'I tried calling but the number didn't work,' their original developer disappears, or their festive sale tanks because the site crashes. This post is the diagnostic. Read through and honestly mark which of the 8 apply to your site. If even 2 match, you have a rebuild on your hands — and the longer you wait, the more expensive it gets.

Almost every Indian SMB website we audit in 2026 has at least 3 of the 8 patterns below. Most owners are completely unaware. They think the website is 'fine' because they themselves never use it the way customers do — on a phone, on patchy 4G, on a Sunday evening, with no patience for slow loads or broken forms. The rebuild isn't optional. The only choice is whether you fix it before or after you lose 6 months of customers.

Pattern 1 — The site looks fine on YOUR laptop but breaks on phones

What you see on your Macbook (the developer's laptop, your laptop, your reseller's laptop) has nothing to do with what 65% of your visitors see on a ₹12,000 Android phone in a Bangalore traffic jam. Mobile-broken sites are #1 by far — about 80% of the sites we rebuild have this.

How to diagnose in 60 seconds

  • Open your site on your phone on mobile data (NOT WiFi)
  • Time how long until you can scroll smoothly — if >4 seconds, you have a problem
  • Try to tap your phone number, your WhatsApp button, your 'Contact' button — do they actually work?
  • Check on a friend's older Android phone (₹8-15K range). If it crashes or freezes, half your customers are seeing that
  • Open Google PageSpeed Insights, paste your URL, click 'Mobile' tab. Score below 60 = broken. Below 40 = severe.

What we fix

  • Rebuild with mobile-first responsive design (not 'desktop site shrunk to fit phone')
  • Compress all images to WebP/AVIF (most Indian sites ship 2-5 MB images that should be 80 KB)
  • Remove unused JavaScript (the average Indian SMB site loads 6-10 MB of JS — should be under 500 KB)
  • Lazy-load anything below the fold

Pattern 2 — The contact form silently doesn't work

We've audited Indian SMB sites where 60-80 customer enquiries were sitting in a database somewhere for months — never delivered to the business owner because email forwarding wasn't set up. Or where the 'Send' button on the form doesn't actually submit anything. Or where forms send to an inbox the owner stopped checking in 2022.

How to diagnose

Fill out your own form right now. As a stranger would. Use a different email than yours. Did you receive a reply (or even a confirmation) within 5 minutes? If not — your customers aren't getting one either. Now go ask 3 of your last 10 customers 'where did you first hear about us'. If none say 'website form', that's a strong signal your form is broken or invisible.

Pattern 3 — The site doesn't show up on Google for your own business name

Open an incognito browser. Search your business name + city. If you don't appear in the top 3 results, Google barely knows you exist. Now imagine someone searching for what you SELL (without knowing your name yet) — they'll never find you. This is the silent killer.

How to diagnose

  • Search your business name + city (e.g., 'Jai Shri Balaji Store Delhi') — should be position #1
  • Search 5 generic searches a customer would use ('best [service] [city]', '[product] near me') — count how many you appear on in the top 10
  • Open Google Search Console (it's free at search.google.com/search-console). If you can't see your site there, Google isn't indexing you properly
  • Check if your sitemap.xml exists and is submitted (Google Search Console → Sitemaps tab)
  • Check if your robots.txt file is correct (most sites have one that accidentally blocks Google)

  • Set up canonical URLs so Google doesn't see duplicate content
  • Add proper meta titles + descriptions for every page (most Indian sites have one generic meta description for all 100 pages — disaster)

  • Set up Google Business Profile + connect it to your site
  • Fix internal linking so Google can crawl every page from the homepage in ≤3 clicks

Pattern 4 — The original developer disappeared and you don't have access

Most common rescue pattern by far. Original developer registered the domain in their own account, hosts the site on their own server, has the only login. They stop replying. Or they raise prices. Or they go on a 6-month 'sabbatical'. You're locked out of your own business.

How to diagnose

  • Whose email is the domain registration confirmation from? If it's not yours, the domain isn't really yours
  • Can you log into the hosting account directly? If not, you don't own your hosting
  • Do you have the GitHub/Bitbucket repo of your site code? If 'I don't know what that is', you don't
  • Can you make a content change on the site yourself in 5 minutes? If not, you're locked out
  • Has your last 5 messages to your developer gone unanswered for >7 days? Red flag.

What we fix

  • Domain recovery — even if the registration is under the developer's email, ICANN's WHOIS dispute process can transfer it to you with proof of business ownership (₹0-15,000 + 30-90 days)
  • Site code recovery — if the site is live, we can pull the working code from your browser + decompile what's needed
  • Migrate hosting to YOUR account (Vercel/Cloudflare/CloudNX — your email, your card)
  • Set up new GitHub repo under YOUR ownership and push the code
  • Update DNS so traffic doesn't go through the old developer's servers anymore

Pattern 5 — The site is built on a stack the original developer can't maintain

Original developer used the latest framework, custom CMS, bespoke architecture. Now they're gone and no one else on Earth can edit your site. Or the site uses end-of-life software (jQuery from 2014, PHP 5.6, WordPress with 47 plugins from abandoned developers).

How to diagnose

  • What's your site built on? If you don't know, ask. If they can't tell you in plain English, that's a red flag
  • If it's WordPress, count plugins — over 25 = nightmare to maintain, 40+ = unmaintainable
  • If it's custom, ask which framework version. PHP 5.x, jQuery 1.x, Bootstrap 3 = end-of-life
  • Can another developer take over the codebase in 1-2 days? Ask your current dev. If 'it's complex, only I can maintain it' — RED FLAG

  • Document everything in a README that ANY future developer can follow
  • Move from bespoke CMS to a standard one your team can update

Pattern 6 — The site looks like 2018

Hard truth: design ages faster than tech. A site that 'looked great in 2019' looks dated in 2026. Customers' subconscious read of design quality affects their conversion at a rate most owners underestimate. About 40% of our rebuilds are pure 'this looks old' projects with no functional problems.

How to diagnose

  • Open your site next to 3 competitors. If yours feels noticeably older — it does
  • Show your site to a 22-year-old (your nephew, your intern). Watch their face. Honesty surfaces involuntarily
  • Check: gradient overload (2015 trend), heavy drop shadows (2017), thick borders (2018), sliders/carousels in the hero (2019 — these tank conversion now)
  • Check fonts: still using Open Sans / Roboto everywhere = 2018-2020. Modern sites use variable fonts and have a stronger type system

  • Refresh color palette away from 2018-era bright gradients toward more sophisticated muted/warm or high-contrast minimalist palettes

Pattern 7 — The site doesn't reflect what your business actually does anymore

Built in 2022 when you sold mainly Service A. In 2026, 60% of your revenue is from Service B + C, but the site still leads with A. New customers visit, see Service A, think 'not relevant', leave. They don't know you also do B + C.

How to diagnose

  • Open your homepage. Within 3 seconds, can a stranger understand what you sell TODAY? Not what you sold in 2022
  • Check what your top 3 revenue services are. Are they prominent on the home page?
  • Check your About/Story page. Last updated when? If 'I don't remember' — likely 2-4 years
  • Look at your customer testimonials — when were they written? Old testimonials weaken trust more than no testimonials

  • Rewrite all primary pages reflecting current offer + current pricing
  • Update testimonials with 3-5 recent (last 12 months) customer quotes
  • Re-architect navigation around what customers actually buy, not what you used to sell

Pattern 8 — The site exists but generates zero leads

Site looks fine. Loads fast. Has a contact form. Has SEO. Has design. But generates literally zero leads month after month. Common cause: the site doesn't have a CLEAR conversion path. It's a brochure, not a lead generator.

How to diagnose

  • Count the CTAs (call-to-action buttons) on your homepage. Under 3 = invisible. Over 8 = overwhelming. Sweet spot: 3-5 with one PRIMARY
  • What's the PRIMARY CTA? 'Get a Quote' / 'Book a Free Call' / 'WhatsApp Us' — pick ONE. If you can't tell what your homepage wants the visitor to do, neither can they
  • Look at the friction in the conversion path. Click 'Contact' → how many fields does the form have? Over 5 fields = high abandon. Sweet spot: 3 fields max
  • Is there social proof immediately visible? Logos of past clients, recent testimonials, GMB rating, project count — these reduce hesitation

  • Define ONE primary conversion action for the site
  • Move the primary CTA above the fold on every page (mobile + desktop)
  • Reduce form to 3 fields max (Name + Phone/Email + 1 contextual question)
  • Add social proof modules near every CTA: logos, testimonials, project counts, Google rating embed
  • Set up Google Analytics 4 + Hotjar to actually see where visitors fall off

Self-diagnostic — how many do you have?

Honestly mark each:

  • ☐ Pattern 1 — Mobile-broken / slow on real phones
  • ☐ Pattern 2 — Contact form silently broken
  • ☐ Pattern 3 — Don't show up on Google for own business name
